How Firm Should Your Pillow Be?

Firmness gets treated as a taste, like preferring a hard chair. It isn't. Firmness is what determines whether a pillow can hold your head at the right height all night, which makes it a support specification rather than a preference, and it's why two people can genuinely need different pillows without either of them being fussy.

The right level depends on how you sleep, how heavy you are, and what your mattress is doing underneath you.

Firmness Is What Protects Your Loft

A pillow's firmness describes how much it resists being compressed. Soft yields and lets your head sink; firm resists and holds your head up. The consequence is the important bit: firmness controls whether the pillow keeps its height once your head is actually on it.

This is why firmness and loft can't be separated. A tall but very soft pillow squashes to almost nothing under a head, so its real height is a fraction of its advertised one. A firmer pillow of the same height holds you where it promised. When people complain a pillow "went flat overnight", they're describing a firmness failure, not a comfort preference, and buying a taller soft pillow won't fix it.

Side Sleepers Need Firmer

Side sleeping asks the most of a pillow. It has to fill the gap your shoulder creates and hold that height against the full weight of your head for hours. A soft pillow gives way, your head drops towards the mattress, and your neck bends sideways all night.

So side sleepers generally want medium-firm to firm, something that resists compression and keeps its shape. Broader shoulders create a bigger gap and increase the demand further. If you sleep on your side and wake with an aching neck or shoulder, look at firmness before height, because the pillow may well be tall enough sitting on the bed and collapsing the moment you lie on it.

Back Sleepers Sit in the Middle

Back sleeping has a smaller gap to fill, so demands are moderate and medium usually works. You want support for the natural curve of the neck without the head being lifted and the chin pushed towards the chest.

A pillow with a firmer core and a softer surface tends to suit this position well, cushioning the head while maintaining support underneath it. One diagnostic: if you sleep on your back and wake with an ache at the base of your skull, the pillow is more often too firm or too high than too soft. Try reducing before you try adding.

Front Sleepers Need Soft

Front sleepers need the least support and the softest pillow, because there's virtually no gap between head and mattress. A firm pillow holds the head too high while the neck is already extended and turned to one side, which is a demanding position to hold for seven hours.

Softness matters more than height here, because a soft pillow simply compresses to whatever the position requires rather than fighting it. This is the one case where a pillow's tendency to squash is doing you a favour, and it's why front sleepers so often end up with the cheapest pillow in the house by accident and find it suits them.

Your Weight and Your Mattress Both Change It

Two people in the same sleeping position can need different firmness, and the reasons are physical rather than fussy. A heavier head compresses a pillow more, so heavier sleepers often need firmer pillows to achieve the same effective height.

The mattress matters as well. On a soft mattress your shoulder sinks in, closing the gap and reducing what the pillow has to do. On a firm mattress you sit higher on the surface, the gap opens up, and the pillow has to work harder. Change your mattress and your pillow requirement changes with it, which is worth remembering before you blame a pillow that served you perfectly well for years.

Firmness and Neck Pain

If you're waking with neck pain, the pillow is frequently part of it, and firmness is often the specific culprit because a pillow that can't hold its loft leaves your neck unsupported for most of the night. It's why we recommend our Hybrid™ pillows for anyone in that position, since both let you tune the support to your sleeping position rather than accepting a fixed guess.

That said, persistent neck pain deserves proper attention rather than another pillow. If changing your pillow and giving it a fair trial doesn't help, speak to your GP or a physiotherapist, because there are plenty of causes a pillow won't address.

Getting to the Right Answer

Start from your position: soft for front sleepers, medium for back, medium-firm to firm for side. Adjust upwards if you're heavier or your mattress is firm. Then ignore the label and check the outcome, which is whether your head, neck and spine make a straight line when you lie in your normal position.

Give any new pillow a couple of weeks before you judge it. Necks adapt, and the first few nights on a correctly supportive pillow can feel odd precisely because your neck has grown used to being held wrong. If you're still stiff after a fortnight, the firmness or the height is off, and an adjustable pillow is the fastest way to work out which of the two.
